AI for schedule attainment: how a plant keeps the plan it made this morning

What is schedule attainment, and how do you calculate it?

Schedule attainment is the percentage of scheduled production completed as scheduled in a period, usually a shift, a day or a week. The version that cannot be gamed caps each job at its scheduled quantity, so overproducing one job does not hide a miss on another:

Attainment is 2,620 / 3,000 = 87.3%. Count whole jobs completed instead and the same week scores 3 of 5, or 60%. Without the cap, it scores 2,720 / 3,000 = 90.7%. Pick one definition, write it down, and keep it. The strict job-count version tracks closer to late customer orders. The capped quantity version shows lost output. Publish both if you can.

Unplanned work added mid-period does not count toward attainment, and a job moved out of the period by the planner counts as missed unless the change was approved before the period began.

How is schedule attainment different from OEE, utilization and on-time delivery?

They measure different failures, and a plant can score well on one while failing another.

  • OEE measures how well a machine ran while it was scheduled to run: availability x performance x quality. A machine can post 85% OEE making the wrong job. See OEE.

  • Capacity utilization measures actual output against the most the plant could make. The Census Bureau put average US plant utilization at 78.5% in the second quarter of 2026, up from 75.5% in the first quarter and 77.3% a year earlier.

  • Schedule adherence measures whether jobs ran in the planned sequence and time slot, not just whether they finished in the period.

  • On-time delivery measures whether the customer got the order by the date promised. It is the result schedule attainment feeds. See AI for on-time delivery.

Attainment is the plant’s promise to itself. When it is low, the fixes the floor reaches for, overtime, expediting and pulling jobs forward, make the next day’s plan harder to hit.

What drags schedule attainment down in 2026?

People, machines and material, and the Census data puts them in that order. The Census Bureau’s Quarterly Survey of Plant Capacity Utilization for the second quarter of 2026, posted 14 September 2026, asked plants running below full capacity why. The most common answer, at 67.1%, was insufficient orders. Among the other reasons, 22.2% named insufficient labor, 11.5% equipment limitations, 11.3% insufficient supply of materials and 3.5% logistics constraints. Plants could name more than one. Plants averaged 66 hours a week in operation.

Material is the one getting worse. ISM’s August 2026 report put the average lead time for production materials at 84 days, with supplier deliveries slower for the ninth month in a row. Machines still stop. Siemens’ True Cost of Downtime 2024 counts 25 unplanned downtime incidents and 27 lost hours a month at an average large plant, with an hour costing $36,000 in consumer goods and $2.3 million in automotive. September brought no relief. The Philadelphia Fed’s September 2026 survey had 26.5% of manufacturers reporting longer supplier delivery times and none shorter.

Modern Machine Shop calls the result “schedule drift, or how reality on the shop floor differs from the scheduled plan.” Its September 2026 report describes Yeager Manufacturing, a Florida shop, whose on-time delivery slipped to 70% during a run of expedited orders, with 80% “a hard cap for the shop in better times.”

None of these is rare. What decides attainment is how fast the plant hears about each one and moves.

What does AI do about schedule attainment?

It watches the gap between plan and actual all shift, instead of once at the morning meeting. A schedule is a set of assumptions: the material will be at the line, the operator will be there, the machine will run, the previous job will finish. Each assumption breaks somewhere visible, in a work order status, a count, a maintenance ticket, or a message in the shift group, hours before anyone recalculates the plan.

Ken Frankel, President of Three Sigma Manufacturing, put the adoption problem plainly in Modern Machine Shop: “a system that causes you to do more work to get the value out of it is one that generally is not going to have lots of people flocking toward it.” AI that reads the signals where they already appear does not need the floor to type anything new. It also has to work across systems that rarely talk: Rockwell Automation’s July 2026 survey of 1,560 manufacturing and industrial decision makers found 93% run an MES but only 23% have it fully integrated with ERP, PLM, quality and OT systems, so at most plants part of what happens on the floor reaches the plan only when someone types it in.

The job has three parts. Detect the job that will not finish, early enough to matter. Work out the cheapest recovery, whether that is moving a job forward, splitting a run, borrowing an operator or chasing the material. Then make it happen by telling each person what changed, in the channel they use, and checking that it did. Planning software builds the plan; this keeps it.   1. Signal. Morsa reads the schedule, work order status, production counts, maintenance tickets, material receipts and the shift’s own messages in WhatsApp, Teams or whatever your plant runs on.

  2. Consequence. It projects each job’s finish from the current rate and ties a slip to the jobs, shift targets and customer orders behind it.

  3. Action. Inside the rules the plant approves, it proposes or makes the resequence, asks for the operator, or chases the material, and sends everything else to a person with the facts attached.

  4. Verification. It closes on the count or the system entry. At the end of each period it reports attainment by the plant’s own definition, with the reason for every miss.

For an illustrative mid-market plant with $100 million in annual revenue, roughly $465,000 to $929,000 a year from a 5 to 10 point gain in attainment. The plant is invented to show the arithmetic; every input is cited or labeled as an assumption, so you can swap in your own.

  • Output never recovered: at 10 points, 10% x $100M x 20% = $2,000,000 of revenue, x 30% = $600,000 of contribution.

  • Overtime to recover the rest: 10% x 3,432 hours = 343.2 hours, x 80% = 274.6 hours, x $1,200 = $329,472.

  • At 10 points: about $929,000 a year. At 5 points: about $465,000.

If your plant never recovers missed output because it runs at full capacity, raise u and the value rises. If it recovers everything on straight time, the value is mostly in delivery dates, covered on AI for on-time delivery.

What is a good schedule attainment percentage?

We found no free, public benchmark with a stated method. The useful comparison is your own baseline under a fixed definition, tracked weekly, with the reason for every miss recorded.

What is the difference between schedule attainment and schedule adherence?

Attainment asks whether the scheduled quantity was completed in the period. Adherence asks whether each job ran in its planned sequence and time slot. A plant can hit attainment by the end of the week while missing adherence every day.

Does overproduction count toward schedule attainment?

Not in the strict version. Cap each job at its scheduled quantity, or extra output on an easy job hides a miss on a hard one.
